How I would run the APAC support team against the six targets in the role, in English and Chinese, and a working console built on Xapo's published FAQ.
Most hard contacts are policy outcomes an advisor cannot change: the 48-hour Vault delay, source-of-funds reviews, promo eligibility, the end of general cashback, ACH limits by passport.
Make those outcomes clear, consistent and compliant in English, 简体 and 繁體, catch the ones that become complaints, and keep six targets green.
A console with the KPI board, Erlang C leave checks, QA against the FAQ with an AI draft that is QA-checked, the complaints register with an MLRO pack, four-eyes and tag audits, and a live audit of the help centre.
| Takeaway | Why it matters for the team |
|---|---|
| Explain the outcome, then the reason | CSAT on policy contacts depends on the explanation. The fix is macros and coaching; the policy theme goes to Product with volumes. |
| Tipping-off is a QA critical item | Holds and reviews must be explained without any hint of suspicion. It fails an evaluation outright. |
| Facts drift, so shortcuts drift | Rates changed on 22 Sep, cashback on 1 Jul. Every shortcut is checked against the current FAQ at each audit. |
| Chinese cover is a scheduling constraint | Leave is approved against hourly Chinese-speaking cover as well as headcount. |
A Gibraltar bank for bitcoin holders, run as a paid membership. Each product adds a class of contact.
| Area | What is public | Support read |
|---|---|---|
| Structure | Xapo Bank Limited (GFSC credit institution) holds fiat; Xapo VASP Limited (GFSC DLT Provider) holds bitcoin. USD deposits protected by the GDGS up to the USD equivalent of GBP 120,000; bitcoin is not covered. | "Is my BTC insured?" needs one exact answer. |
| Membership | USD 1,000 a year. USD account, BTC custody, savings, metal card, stocks and ETFs, loans, inheritance. | A premium price sets a premium bar for every reply. |
| Savings | From 22 Sep 2026: base rate 4.1% (was 3.35%); 4.6% promo on the first USD 100,000 for 90 days, new members only. Interest paid daily in BTC. | Existing members asking for 4.6% is a live driver. |
| Card | General cashback replaced on 1 Jul 2026; 3% on taxi and rideshare for Metal cardholders to 31 Oct 2026. ATM USD 2,000 a day. | Value pushback and refund requests. |
| Custody and transfers | 48-hour Vault withdrawal delay that Support cannot override. Lightning capped at USD 1,000 per invoice and USD 5,000 per 24 h. USDT and USDC auto-convert to USD. Travel Rule applies. | Urgent-withdrawal escalations and limit questions. |
| Loans | Borrow up to 40% of pledged BTC; margin call near 65% LTV, liquidation at 80%. | Volatility days bring anxious borrowers. |
| Support | In-app chat, email, card IVR, relationship managers. Help centre on Kustomer with zh_cn and zh_tw locales. | Two Chinese scripts, two sets of wording. |
Inferred from the FAQ, help centre and public reviews. Decision owner is where the call sits once the advisor has the facts.
| Driver | Typical ask | What a good reply does | Decision owner |
|---|---|---|---|
| Vault 48h delay | "Release it today." | Exact release time, the security reason, in-app cancel. No promise to expedite. | Nobody can override |
| Source-of-funds review | "Why is my transfer on hold?" | Neutral review wording, the document needed, when they hear back. | Compliance |
| Promo eligibility | "Why don't I get 4.6%?" | What they did get (4.1% on the full balance) before what they did not. | Product |
| Cashback change | "Where did my cashback go?" | Date of change, the taxi offer, free Metal card path. | Product |
| ACH by passport | "我的美元 ACH 为什么被退回?" | Passport-based restriction stated plainly, other funding routes. | Compliance |
| Card declines abroad | "ATM refused me in Tokyo." | Daily cap, operator limit, authorisation reason. | Card ops |
| Onboarding and KYC | "Documents rejected again." | The specific reason and an example of an accepted document. | Onboarding |
| Freezes and exits | "Explain why you closed me." | No detail of the review; complaint logged; clock started. | Compliance, MLRO |
Where a Chinese-speaking bitcoin holder in APAC could go instead, and what support has to beat.
| Provider | Model | Gap vs Xapo | Support angle |
|---|---|---|---|
| Xapo Bank | Licensed bank + DLT provider; USD, BTC custody, yield paid in BTC, loans, card. | Benchmark. | Premium fee means members expect a named, fast human. |
| AMINA (ex-SEBA) | Swiss crypto bank; SFC-licensed dealing in Hong Kong since Nov 2025. | Professional investors; no retail app with a card. | Relationship-led; Xapo has to match that care in-app. |
| Sygnum | Swiss and Singapore crypto bank. | Institutional and accredited clients. | Same, at higher minimums. |
| Revolut | Mass-market app with crypto trading. | No BTC-backed loans or BTC-paid bank interest. | Sets the speed expectation for in-app chat. |
| Nexo | Crypto lender with yield and a card. | No banking licence or deposit guarantee. | Xapo's regulated status is the answer to "why pay the fee". |
| Crypto.com | Exchange with card, large APAC reach, Chinese support. | An exchange; no bank deposit protection. | Strong in Chinese-language channels. |
| HK virtual banks (e.g. ZA Bank) | HK-licensed retail banks, HKDPS protection. | HK residents only; no BTC custody lending. | 繁體 and Cantonese-native service. |
Gap column is my assessment from public product pages.
Encoding the FAQ into QA checks meant reading every page closely. Seven items, each with a small fix. The demo re-runs these checks live.
| Finding | Evidence | Suggested fix |
|---|---|---|
| Footer "Complaint" link lands on the general help page | xapobank.com/en/faq/contact/how-do-i-make-a-complaint returns a 301 to /en/help. The procedure itself is on the Kustomer help centre. | Point the footer link at the complaints article. |
| Two statements of support hours | Help centre: "24 hours a day, Monday to Friday". Contact page: chat "24/7". | One statement, including weekends. |
| Complaint clock units | The complaints article promises an update after 15 days and a final response by day 35, without saying business or calendar days. | State the unit. The demo supports both. |
| Chinese help-centre pages serve English | customersupport.xapo.com/zh_cn/… and /zh_tw/… return the English article (lang="en-US"). Only interface strings are translated, and several are wrong: Back as 背部 (the body part), Home as 回家, "click here" as 家, "Est. Read Time" as 东。 (East). | Fix the interface strings first (list in the demo, tab 6), then translate the top contact-driver articles in 简体 and 繁體 with Taiwan wording. |
| Two help articles contradict the FAQ | "My existing Xapo account has been closed" (2024) quotes a USD 150 annual fee or USD 14.99 monthly; the fee is USD 1,000. "How to deposit via UMA" (2025) quotes a 0.1% spread; the FAQ says 0.29%. | Update both. The demo re-checks all 398 articles on demand. |
| Help-centre upkeep | 229 of 398 articles (58%) not updated in two years; duplicate articles on SEPA fees and limit-order assets; the Lightning article's URL still says "up-to-us-100" while its text says USD 1,000. | Six-monthly article audit alongside the tag and shortcut audit. |
| Stale numbers in third-party reviews | Widely read reviews still quote a 0.10% spread (FAQ: 0.29%), a taxi offer ending 31 Aug (FAQ: 31 Oct), a USD 100 Lightning cap (FAQ: USD 1,000 per invoice) and the old membership fee. | Members arrive with these figures. Shortcuts cite the FAQ so advisors correct them in one line. |
Checked 30 September 2026 against xapobank.com, the help-centre sitemaps and all 398 articles.
| JD duty | How I would do it | Detailed in |
|---|---|---|
| Supervise and mentor Advisors; weekly 1:1s | Each 1:1 starts from the advisor's own numbers and two sampled tickets; one goal, dated, re-checked next week. | §05, demo 1 |
| Approve schedule changes, PTO, sick and special leave | Check the request against hourly required advisors (Erlang C on chat arrivals) and Chinese-speaking cover; approve, or approve with a named swap. | §08, demo 2 |
| Recruit with HR; onboarding | Hire to the coverage gaps by hour and language; written test in English, 简体 and 繁體; first two weeks shadowing with QA on every ticket. | §08 |
| Training programmes; probation reviews | Curriculum by contact driver, sign-off per module, probation decided on QA and FAQ accuracy trend. | §06 |
| QA programme, 95% target | Rubric with critical items, weekly sample per advisor, monthly calibration across reviewers. | §06, demo 3 |
| Escalations, supervisor queue | Owner and reply time per escalation type; the lead takes anything compliance-linked or repeated. | §02 |
| Complaints queue, results to the MLRO | Register on the 15 and 35-day clocks; monthly pack by cause, language, breaches and compliance-linked cases. | §07, demo 4 |
| Six-monthly audit of contact drivers, tags and shortcuts | Merge duplicate tags, split catch-alls, retire dead ones; test every shortcut against the current FAQ. | demo 5 |
| Four-eye checks on manual documents | Checker compares the letter to the core record field by field, validates the IBAN checksum and blocks leftover placeholders. | demo 5 |
| Reporting with the Technical CS Specialist; process work with Product and Marketing | One weekly driver note: volume, trend, CSAT per driver and one proposed fix, sent to the owning team. | §05 |
The six targets from the posting, how I would measure each, and the first lever when it slips.
| KPI | Target | Measured as | First lever |
|---|---|---|---|
| QA | 95% | Average evaluation score; any critical item scores zero. Pass rate shown alongside. | Calibration first, then targeted coaching on the failing item. |
| CSAT | 97% | 4 or 5 of 5 over responses, cut by driver and language. | Separate policy DSAT from explanation DSAT; fix the explanation. |
| Chat first response | 4 min | Average and share within 4 min, by hour. | Staffing by hour; incident macro and banner within 15 minutes. |
| Email first response | 6 h | Average and share within 6 h. | Protected email blocks in quiet chat hours. |
| Chat first-time resolution | 12 h | Time to resolve for tickets not reopened. | Shortcuts that answer the whole question; fewer handoffs. |
| Email first-time resolution | 24 h | Same, email. | Checklist of what to ask for in the first reply. |
Automatic checks for what can be checked, reviewer judgement for the rest. The demo runs this on six sample chats and emails in English and Chinese.
| Item | Weight | What is checked |
|---|---|---|
| Tipping-off | critical | Any mention of suspicion, reports or AML flags to the member. |
| Investment advice | critical | Buy or sell suggestions or price calls. Xapo states it gives no personal advice. |
| Credentials | critical | Asking for a PIN, password, one-time code, seed phrase or full card number. |
| Accuracy | 15% | Numbers and rules held against the published FAQ: Vault delay, limits, LTV, spread, rates, cashback, GDGS, fee. |
| Process | 15% | Identity checked before account detail on email; complaint recognised and logged; timeframe given. |
| Ownership and resolution | 25% | Reviewer. |
| Tone and empathy | 20% | Reviewer. |
| Language (EN, 简体, 繁體) | 15% | Reviewer; script and wording match the member. |
| Tags and notes | 10% | Reviewer. |
Xapo's published procedure: an update if unresolved after 15 days, a final response by day 35, then Management review, then the GFSC or ADR.
A 4-minute chat target is a staffing target. Chinese-speaking cover by the hour is a second constraint.
| Step | Method |
|---|---|
| Demand by hour | Chat and email arrivals per hour from the last four weeks, weekday and weekend separately, incident days excluded. |
| Advisors needed | Erlang C for the share answered within 4 minutes, divided by chat concurrency, plus email workload and shrinkage. |
| Language cover | Chinese-speaking advisors per hour at least the Chinese share of demand. |
| Leave decisions | Approve when every hour stays covered; otherwise approve with a named swap. |
| Hiring | Open roles for the hours and languages that fail most often, handover times agreed with EMEA. |
Built from the public job posting (2026), Xapo Bank's public FAQ, help centre and complaints article, public reviews and press, read on 30 September 2026. The demo is my own tool; its tickets, advisors, transcripts and customer records are synthetic, and its facts come from the FAQ pages linked below. Unsolicited interview homework; happy to walk through any section.
